Before You Get That People Analytics AI Agent - Ask Yourself This

Before investing in a People Analytics AI Agent, clarify its purpose and what workforce issues it should address to ensure effective implementation.

People Analytics AI Agents promise to change the way HR gets workforce insights. But before you buy or build one, there is a more fundamental question to answer: what exactly do you want it to do?

For years, People Analytics has largely been reactive.

An HR leader has a question. They open a dashboard, ask an analyst or increasingly ask AI. The technology finds the relevant data and provides an answer.

Agentic People Analytics changes that model.

Imagine an AI Agent continuously monitoring your workforce and identifying:

“Regrettable attrition has increased significantly in a critical population. You need to act.”

Nobody asked the question.

The Agent decided that something happening in your workforce was significant enough to bring to someone's attention.

It could then investigate the underlying data, explain what appears to be driving the change and recommend what HR should consider doing next.

That is a fundamentally different proposition.

And it creates some questions organisations need to answer before they start implementing the technology.

The technology is coming

This isn't purely hypothetical.

SAP, for example, describes its People Intelligence Assistant as continuously monitoring workforce KPIs including headcount, attrition, hiring, skills and cost, identifying meaningful changes and recommending actions.

People Intelligence connects workforce data from SAP SuccessFactors and other sources with analytics and Joule, while SAP is increasingly embedding agents across its HCM environment.

Other enterprise platforms and specialist vendors are moving in the same direction.

Whether your future People Analytics Agent comes from SAP, another vendor or something your organisation builds itself, the technology is only part of the problem.

Before you get the Agent, decide what you want it to do

Connecting an AI Agent to your workforce analytics doesn't tell the Agent what your organisation considers important.

Someone still needs to determine:

  • What should it monitor? Which workforce questions, metrics, populations, risks and opportunities should the Agent continuously evaluate?
  • What is worth interrupting someone about? A metric changing isn't necessarily important. What constitutes a sufficiently material change to generate a notification?
  • Who should it tell? Is an emerging attrition problem something for the HRBP, a business leader, Talent, the People Analytics team or somebody else?
  • What should the notification contain? Should it simply flag the change, explain what is driving it, provide supporting evidence or recommend a response?
  • How often should it intervene? What prevents proactive People Analytics becoming a stream of technically correct but increasingly ignored notifications?
  • What is the recipient allowed to see? An Agent proactively delivering sensitive workforce information creates different considerations from a user deliberately accessing a governed dashboard.
  • What should it be allowed to do next? Should the Agent monitor, notify, investigate and recommend? Could it initiate a workflow? At what point must a human take over?
  • How can a human challenge it? Your Agent only knows the context available through its data. The HRBP may know about a restructuring, management intervention or other circumstance that completely changes the interpretation.
  • How will you know whether it is working? The measure of a successful People Analytics Agent shouldn't be how many alerts it generates. It should ultimately be whether those interventions result in better and faster workforce decisions.

These are not questions that disappear because you've selected the right technology.

In fact, selecting more powerful technology makes answering them more important.

Your existing People Analytics still matters

There is another dependency.

An Agent can only reason effectively over the workforce information available to it.

Your SuccessFactors configuration, workforce data, metrics, dimensions, definitions, permissions and analytical models therefore become part of the environment within which the Agent operates.

SAP's own implementation documentation illustrates this dependency: Joule's integration with People Intelligence requires the relevant People Intelligence data models to be made available to the analytical experience, while existing permissions and target populations continue to determine access in SAP's HR agents.

The same principle applies regardless of technology.

Giving an Agent access to People Analytics doesn't automatically give it the right People Analytics.

This isn't just an HR technology decision

The CIO or Head of HRIS may ultimately be responsible for selecting and implementing the technology.

The CHRO may be sponsoring the ambition.

People Analytics may own many of the metrics and analytical definitions.

HRBPs and Centres of Excellence may ultimately receive and act upon the Agent's insights.

Enterprise AI, Security, Privacy and Legal may determine what the Agent is permitted to access and do.

So before implementation begins, somebody needs to bring those perspectives together and create the business specification for the Agent.

Not simply:

“We want a People Analytics AI Agent.”

But:

“Here are the workforce questions we want it to monitor, the circumstances under which we want it to intervene, the people it should involve, the evidence it should provide and the boundaries within which it can operate.”
